Own channel vs marketplace: why selling yourself often wins for small shops

Own channel

Marketplace

Telegram shop

Marketplaces (Wildberries, Ozon, and peers across CIS) are excellent at discovery. Your own channel — Telegram Mini App, Instagram + CRM order board, a small branded shop — is better at keeping the customer and the margin. This is not “never use a marketplace.” It is a clear comparison of what each model owns, so you choose on purpose.

Related how-to (not a comparison): sell on Telegram without a marketplace.

What we compare

Two models for a small product shop:

  • Marketplace-led: you list on a big platform; traffic, checkout, and often logistics live there.
  • Own-channel-led: buyers order in your Telegram/Instagram/shop stack; catalog, orders, stock, and buyer history live in your CRM.

Many shops run both. The question is which one you treat as the profit engine.

Comparison of own channel vs marketplace: fees, customers, brand, stock, risk

1. Fees and unit economics

On marketplaces, the bill is rarely “one commission line.” Category fees, logistics, storage, promotions, and paid ranking stack up. Public industry reporting in Russia (e.g. seller associations and trade press through 2025) has described rising combined seller load on major platforms — often discussed in the ballpark of roughly thirty percent of price when commission and logistics are added, with category and promo effects going higher. Exact rates change by category and month: always check the current tariff table for your SKUs.

On your own channel, you still pay acquiring, delivery, and ads — but you are not renting the aisle every time a past buyer returns. Repeat orders from a Telegram or Instagram base do not restart the marketplace auction.

Honest takeaway: marketplace wins when paid discovery is cheaper than building demand yourself. Own channel wins when repeat purchases and controlled pricing matter more than first-order volume.

2. Customer ownership

Marketplace buyers belong to the platform’s account graph. You see orders; you rarely get a durable contact list you can message without buying traffic again.

Own channel (Telegram bot / Mini App, Instagram inbox tied to CRM) keeps buyer identity next to the order board. You can remind, restock-notify, and serve VICs without bidding for the same person twice.

If your strategy is “first sale anywhere, second sale ours,” you need an own-channel CRM from day one — not after you feel trapped.

3. Branding and price control

On a marketplace shelf you compete next to lookalikes; price and rating dominate. Your brand story is thin.

In Telegram/Instagram you set presentation, bundles, and service tone. You can refuse a race to the bottom that marketplace auctions encourage.

4. Stock control

Marketplace FBO/FBW moves stock into their network — powerful, but your free quantity is split across systems and rules.

Own-channel CRM + warehouse keeps one free/reserved truth for chat and Mini App (see stock reserve for chat sales). Oversells drop when staff and the shop share the same number.

5. Dependency risk

Platform rule changes, account holds, ranking shifts, or fee updates can cut revenue in a week. You do not control the storefront.

Own channel has different risks (you must attract traffic), but no single marketplace policy can zero your relationship with buyers who already follow your bot or Instagram.

When marketplace-only is still rational

  • You are testing a new SKU and need fast demand signal.
  • Average order value is low and paid own traffic is more expensive than platform fees for that SKU.
  • You lack time to run catalog + chat ops this month.

Use marketplaces as a faucet. Do not confuse faucet volume with a business you can message next season.

A practical split for CIS product shops

  1. Keep bestsellers or test SKUs on marketplace if volume justifies fees.
  2. Move unique bundles, restocks, and VIP buyers to Telegram Mini App + Instagram → order board.
  3. One catalog and warehouse in CRM so channels do not invent different stock.
